Modifying crosshairs...SO CLOSE!!!!!

I was able to extract the crosshair bitmap for the AR, Pistol, Warthog Driver and unarmed standpoints. When I attempt to modify this file, and then save it and reinject it, it never seems to work right. I convert the surface area to A8 and I've tried generating mipmaps, leaving the existing ones and even none at all. They always seem to give me some weird picture in game as a crosshair. What should I do?? Help!
